A US-based startup approached us to help them adapt their Intelligent Automation platform to as many customers as possible. The startup provided intelligent process automation services and in 2021, they raised $220 million. In this blog post, I would like to share our experience and lessons learned from the project.

The Intelligent Automation software of our client is designed to automate industry-specific manual operations and is used to solve critical business problems, particularly in banking and financial services, as well as other highly regulated industries. Customers can automate initiatives such as anti-money laundering (AML), Know Your Customer (KYC), lending, capital markets, treasury services, and more by enabling rapid and reliable automation of document-heavy work at scale.

At the time of working with us, the startup had 50-100 employees, received the first rounds of investments, and set itself the task of active growth, by increasing the number of product users and sales.

Challenges

The first challenge the client identified was the lack of the necessary number of staff and teams. They needed a solution that would help them quickly adapt the platform to as many customers as possible. However, this task required a lot of human resources.

The second challenge was scaling the platform as fast as possible to speed up the implementation of our client’s product by its end customers. This was supposed to lead to a sharp increase in sales.

The third challenge was identified in the process of interacting with the client. While working with an existing automation platform, we found that the tools provided by the platform didn’t allow for automating processes quickly enough.

Solutions

First, to solve the lack of human resources issue, IBA Group provided the required number of qualified personnel to implement the product for customers. Our delivery model was based on agile approaches. We used iterative implementation with Scrum.

As the main users and implementers of our client’s product, we helped them develop, test, and set up their intelligent automation system. As partners, we identified and helped fix problems before they reached the end customers, which literally meant that we took on some reputational risks of our client.

To solve the automation processes issues, our team developed a new methodology for automating processes within the platform. To implement this concept, a framework was developed, which we implemented in automation. Thus, automation was built not just on a platform, but on a framework that works based on this platform. As a result, it turned out to significantly speed up the automation of processes. As the client liked this approach, it was adopted and implemented in the main platform. Until now, they actively support it and expand it independently as part of their product.

This solution allowed the client to significantly speed up the automation processes for its customers. This led to the solution of another challenge – a product sales increase, as well as an increase in customer satisfaction.

You can find answers online, but keep in mind that implementing the tips and strategies you learn will take time and money. You may not realize it isn’t the best decision until you’ve invested resources that could have been better spent. If you’re looking to build a team, hire someone who has experience launching startups. As a result, they can act as mentors and provide startup assistance for your business.

A few years ago, a European startup specializing in IT services in the transport and logistics industries approached us to develop a multi-level logistics system for one of their large clients. The new system was to consist of many components, including support for logistics operations, control over their execution, and background data.

The startup’s main task was to upgrade the existing user part, which was inconvenient to use, making it more flexible when changes would emerge.

The first challenge was the lack of staff to satisfactorily complete the task for the end client. Assembling the team alone would take too much time, considering it could be better spent on performance. It was agreed that forfeiting time could put the project at risk and lead to the loss of a promising customer.

The second challenge was the lack of precise initial requirements and the absence of a detailed solution description. Without the project’s final architecture, it wasn’t clear what the final solution would be for the end client.

Key Objectives

The main goal was to develop a new logistics system, which would cover about twenty different processes, depending on the particular business procedure. This entailed the need to optimize and unify business processes.

The complexity of the task for our team was that the system had to be developed almost from scratch, relying only on a general description of the end customer’s business processes. What the system would look like and how it should work became our task.

The deadlines were tight, which is why the startup made a great choice in hiring us as their ready-made team. Valuable time was saved as there was no need to conduct interviews with individual candidates; the main issues were discussed with the delivery manager from our side, who, in turn, selected the right team for the startup needs.

Our team consisted of a Scrum Master/Business Analyst, backend and frontend developers, and QA engineers. We developed the design jointly with the customer and used our own ICDC cloud throughout the process.

Solution Highlights

First, we defined the scope, that is what the system modules should include and how to approach the problem of business unification. There was also a simultaneous implementation and formalization of requirements directly to the software.

We used Scrum processes to be flexible to constant change, given the uncertainty about what the final solution would look like.

The interaction of the IBA team with the client was based on the following two components:

  1. Sprint planning, so that the client would understand what to expect in two weeks
  2. Feedback from each sprint. If necessary, we corrected our actions. During the sprint, the Scrum Master handled the interaction with the client.

The progress of the tasks and the uniformity of their implementation displayed in the burndown chart indicated team’s constant improvement from sprint to sprint. Regularly, once a week, the team worked on their backlog and held retrospectives at the end of each sprint.
